The Same Product, Four Generations, Four Different Channels

Last weekend, I was invited to a friend's house to watch a football match.

My friend asked everyone to bring some snacks.

When I arrived, I was surprised.

The table was already full of food.

Curious, I asked,

"Who bought all of this?"

The answer perfectly illustrated how retail channels have evolved across generations.

Baby Boomer – The family driver stopped at a neighborhood grocery store run by someone he had trusted for decades. 

Gen X (me) – I picked up snacks at a nearby supermarket on my way. 

Gen Y – My friend's assistant ordered everything through GrabMart from the office. 

Gen Z – My friend's son bought additional snacks from a TikTok Live session after watching a creator recommend them. 

Everyone bought the same type of products.

Yet everyone chose a completely different channel.

This wasn't a coincidence.

It reflects the evolution of Generational Channel Marketing.

Different Generations Trust Different Things

Baby Boomers

Trust people and long-term relationships.

The neighborhood retailer is more valuable than the lowest price.

Generation X

Trust brands and established retailers.

Modern trade became the symbol of quality and reliability.

Generation Y

Trust reviews, ratings, and convenience.

They compare prices, read customer reviews, and value efficiency.

Generation Z

Trust creators, stories, and emotions.

A compelling live stream or authentic creator can influence purchasing decisions more than product specifications.

The Lesson for Businesses

Many companies ask,

"Which channel should we sell through?"

A better question is,

"What does each generation trust?"

Channels are simply vehicles.

Trust is what drives purchasing decisions.

The same product may require a completely different channel strategy depending on who the customer is.

A neighborhood grocery store still thrives because some customers trust relationships.

Supermarkets remain strong because many customers trust brands.

Quick Commerce continues to grow because customers value speed and convenience.

Live Commerce is expanding rapidly because younger consumers trust authentic creators and engaging stories.

Strategic Channel Marketing

Successful companies do not force every customer into the same buying journey.

They design different channel strategies for different generations.

Because the real competition today is not between offline and online.

It is between different sources of trust.

Retail channels evolve. Customer trust evolves with them.

The companies that understand both will build stronger customer relationships and sustainable competitive advantage.

Question for you:

Which generation represents most of your customers today?

And are you communicating with all of them in exactly the same way?

The Same Product Should Not Be Sold the Same Way Across Every Channel

One of the most common assumptions I see from FMCG entrepreneurs is this:

"If my product already sells well in supermarkets or other retail channels, it should sell the same way in convenience stores."


Unfortunately, that assumption is often where the problems begin.

Over the years, I've met many business owners who believed the answer was simply to present their existing product to a convenience retailer. When they discovered the retailer's commercial requirements—such as minimum gross margin expectations, listing economics, and other trading terms—they immediately tried one of two approaches:

1. Ask the buyer to reduce the required margin.

2. Escalate the discussion to senior management hoping for an exception.


In most cases, neither approach changes the outcome.

The reason is simple.

Retailers don't build their commercial rules around one supplier. Their pricing, margin structure, portfolio targets, and performance metrics are designed to support the economics of the entire business—not a single product.


Instead of asking the retailer to change its rules, suppliers should ask a different question:

"How should we redesign our product and channel strategy to fit this channel?"

Strategic Channel Marketing is not about forcing every channel to accept the same product under the same conditions.

It is about designing the right combination of:

Product

Pack size

Pricing

Margin structure

Promotion

Customer value proposition

for each specific retail channel.


The key lesson is:

One Product ≠ One Channel Strategy


Winning companies don't simply distribute the same product everywhere.

They redesign their offering to match the economics, customer expectations, and business model of each channel.


Don't ask the channel to change the rules.


Design your strategy to win within them.

Why Do We Buy the Same Bottle of Water... from Different Channels? 

Last week, while teaching a Channel Marketing class, I held up a bottle of water and asked my students a simple question.

"Who has ever bought water from 7-Eleven?"

Almost every hand went up.

Then I asked...

Lotus's? 

Big C? 

Makro? 

Grab? 

Again, many hands.

Then I asked the real question.

"Why can exactly the same bottle of water be sold successfully through so many different channels?"


Let's think about it.

Imagine you're extremely thirsty.

Would you...

Buy a bottle of water at the nearby convenience store for 10 Baht?

Or drive 3 kilometers to another supermarket because it's on promotion for 8 Baht?


Most of us already know the answer.

We pay the extra 2 Baht.

Not because we want water.

Because we want convenience.


Now imagine it's the weekend.

You're shopping for groceries.

You walk past the bottled water aisle.


Suddenly...

You're calculating unit prices like a finance analyst.

"How much per bottle?"

"Should I buy a full case?"

"If I buy one more, do I qualify for the promotion?"

You happily load an entire case into your shopping cart.

This time...

You weren't buying convenience.

You were buying value.


Now imagine you're running a restaurant.

You don't buy one bottle.

You buy dozens of cases.


Your question isn't:

"Is this convenient?"

It's:

"What's my cost per bottle?"

Because what you're really buying isn't water.

You're buying profit.


One more scenario.

It's raining.

You're stuck in an online meeting.

(Or perhaps... you're "in a meeting" while secretly playing a game. 😄)


You order lunch through Grab.

Then you add one bottle of water.

You know it's more expensive.

You buy it anyway.

Because what you're really purchased wasn't water.

It was time.


The product never changed.

Same bottle.

Same brand.

Same taste.

Only one thing changed.

The value the customer wanted at that particular moment.



This is one of the most important lessons in Strategic Channel Marketing.

Customers don't simply buy products.

They buy the value those products deliver in different situations.

The same customer may purchase through multiple channels throughout the week:


🏪 Convenience Store (7-Eleven, CJ MORE)

When speed matters.


🥬 Supermarket (Tops, Foodland)

When shopping for the household.


📦 Wholesale (Makro, Go Wholesale)

When running a business.


📱 Quick Commerce (Grab, LINE MAN)

When time is more valuable than money.


No channel is inherently better than another.

Each channel is designed to solve a different customer problem.


This changes how we should think about channels.

A channel isn't simply a place to sell products.

A channel is a vehicle for delivering different types of customer value.

That is the foundation of Strategic Channel Marketing.


A Real Business Question

Here's a question I often give my students.

Imagine you're an FMCG company.

Your products have been sold successfully for years through supermarkets, hypermarkets, wholesale stores, and e-commerce.

But you've never entered the convenience store channel.

Now you finally have the opportunity.


Would you:

✅ Launch exactly the same product?

Or...

✅ Design a product specifically for the convenience store channel?

Many people answer immediately.

"Just use the same product."

That sounds reasonable.

But the answer may surprise you.

In my next post, I'll explain why the same product should not always be sold the same way across every channel—and why successful companies often redesign products specifically for different retail channels.

เพื่อรายงานผลปฏิบัติการ กำลังดำเนินไปอย่างเคร่งเครียด 

เพราะเป็นธุรกิจใหม่ (ส่วนใหญ่ ก็ใหม่แหละ ทำยาก ถึงโคตรยาก)

(เพราะ ง่าย ๆ ชาวบ้าน เค้าเอาไปทำหมดละ...)


ผู้บริหาร (Gen X) กำลังให้ข้อมูล 

ทีมงาน (Gen Y) กำลังให้กำลังใจ

น้องฝึกงาน (Gen Z) กำลังงง...

ว่าประชุมอะไรกัน.....วะ??????


เวลา 18:30 ได้นำเสนอจนครบวาระ

จนกระทั่ง นึกอยากถามคำถามสุดท้าย

แล้วปัญหา...

สินค้า...ขาด กี่ตัว ? 

หนึ่งในผู้บริหารในนั้น (ตอนนี้ ดูรีบ อยากกลับบ้านละ...) 

ตอบ...

ไม่มี ครับ เฮีย !

เท่านั้น...แหละ

เจ้านาย คนเดิม 

ที่ดูเหมือนว่าจะปิดประชุม

พร้อมกับความพอใจ ในผลงานที่นำเสนอ

เปลี่ยนโหมดทันที.....


เรียกน้องทีมงาน MIS มาเปิดไฟล์สต็อกสินค้า

น่าจะมี หลายพันรายการ อยู่นะ 

(บางตัวขายไม่ได้ ก็ยังไม่คืน บางตัวคืนไม่ได้ ยังขายอยู่)

เจ้านาย สั่ง เอาไฟล์สินค้าทั้งหมด...มาให้ดูสิ


น้อง MIS เอาข้อมูลทั้งหมดในไฟล์ excel 

แสดงผ่านหน้าจอผ้าใบขนาดใหญ่

เจ้านาย ลุกจากที่นั่งประธาน (มักจะอยู่ตรงกลางห้อง)

เดินเข้ามาติดหน้าจอที่ฉายอยู่


แล้วก็

เริ่มไล่ ตั้งแต่บรรทัด ที่ 1 (ย้ำ... หน้าหนึ่งจริง ๆ ข้ามไม่ได้)

พอครบทุกบรรทัด

แกก็บอกต่อ

หน้าต่อไป..........................


ทุกคน ก็ รู้ทันที ว่า...

วันนี้ กรู

ไม่มีทางได้กลับบ้าน กินข้าว แน่ ๆ

เพราะ 

ถ้าเฮีย แกหาไม่เจอ 

(เสียงในหัว ดังมาก เชื่อว่า....”ซุก”)

คงต้องนานกว่านี้

เวลาผ่านไป

ประมาณ เกือบครึ่งชั่วโมง

การค้นหา อย่างละเอียด (มากกกกกกก)

ก็ยังดำเนินการต่อไป


จริง ๆ แล้ว 

ข้อมูลสินค้าที่น่าจะขาดอยู่ด้านหลัง (ในฐานะคนออกแบบระบบ)

เพราะหน้าแรก เรียงลำดับตามรหัสสินค้า

เริ่มต้น จากสินค้าเก่า ไม่มียอดขาย แต่มีสต็อก

จนหน้าหลัง ๆ เป็นสินค้าใหม่ 

ขายได้บ้าง ขายไม่ได้บ้าง

ขายไม่ได้ แปลว่า มีสต็อก

ขายได้ อาจมีโอกาส สินค้าขาด (ถ้าไม่ได้ติดตาม อันนี้ไม่รู้จริง ๆ)

มีคนอยากจะบอก เพราะหิวข้าว อยากกลับบ้านเหมือนกัน

แต่

บอกไม่ได้ 

พราะมีคนตอบไปแล้วว่า "ไม่มี"

ขืนชี้เป้า คงดูไม่ดี (เอาเป็นว่า ไม่อยากทำให้คนอื่นเดือดร้อน

ทำงานเป็นทีม ก็รับพร้อมกันไป) 

และแล้ว...

ก็

เจอ...

สินค้าขาด


เจ้านาย เริ่ม โวย..........

เฮ้ย...ไหน บอกไม่มีไง (เสียงดังมาก)

อธิบายซิ

เงียบ...................และ เงียบมาก

เงียบนานมาก ๆ 

และแล้ว

ถ้าลดให้...

ทีมงานเขาจะทำเป้าได้ไหม?

(เป้าก็ปรับขึ้นทุกปีอยู่แล้ว...แอบบ่นแทนทีมงานนิดนึง 😅)


คำตอบที่ได้ทุกครั้งคือ...

ไม่ได้ครับ (เสียงสุภาพมากกกกก)


เหมือนกับบ่นกับผู้จัดการร้าน

แล้วโดนส่งต่อไปคุยกับ

ผู้จัดการร้านคนเดิม 

ที่ใส่เสื้อสูทแทนชุดยูนิฟอร์ม 😂

ขอยกตัวอย่าง...


ปกติสินค้าตัวนี้

ให้ GP ช่องทางอื่นอยู่ที่ 30-35%


เมื่อ 20 ปีก่อน

ช่องทางหนึ่ง

กำหนด GP ขั้นต่ำสำหรับสินค้าใหม่ไว้ที่ 42%

(ข้อมูลสมมตินะครับ)


โดยมีค่าเฉลี่ย GP ทั้งพอร์ตอยู่ที่ 40%


(สินค้าเก่า...

ต่อรองเท่าไหร่ก็ไม่ถึงค่าเฉลี่ยสักที

เลยต้องมาหวังพึ่งสินค้าใหม่แทน)


ดังนั้น...

ถ้าลด GP ให้ใครสักราย


ประการแรก...

ถ้ายอดไม่ถึงเป้า

คนที่ลดให้ก่อน

จะโดนเพ่งเล็งเป็นคนแรก


ประการที่สอง...

จะกลายเป็นเลือกปฏิบัติทันที

ทำไมรายนี้ให้ รายนั้นไม่ให้?

(ถ้าดันไปเป็นญาติ หรือ เพื่อนกันอีก...

ยิ่งให้ไม่ได้เลยครับ)


ประการที่สาม...

ไม่ต้องพูดต่อให้เมื่อยครับ

เพราะถ้าไม่ได้สองข้อนี้

ธุรกิจคงไม่อยู่มาถึงวันนี้

เพราะทั้งหมดนี้...

เกิดจากวิธีคิดแบบเดิม ๆ


พูดสั้น ๆ...(เพราะพูดยาวละ เดี่ยวไม่มีคนอ่าน)

ห้างไม่เคยเปลี่ยนกติกา

เพื่อคุณคนเดียว


คุณต่างหาก

ที่ต้องออกแบบเกมใหม่🤔

ให้เล่นในกติกาเดิมได้

แบบไม่เจ็บตัว


ดังนั้น...

มาที่คำตอบที่ผมอยากแนะนำ


คือ...


"ไม่ทำเหมือนเดิม"

เรายังเดินเข้าไปซื้ออยู่ดี

ความไม่มีเหตุผล
ที่จริง ๆ แล้ว...
มีเหตุผลที่สุด


วันก่อน...
ผมไปบรรยายที่มหาวิทยาลัย
ผมถือน้ำดื่มขึ้นมา
แล้วถามทั้งห้องว่า...
"ใครเคยซื้อน้ำดื่มจาก 7-Eleven บ้าง?"
แทบทุกคนยกมือ
(แอบสงสัยคนที่ไม่ยกมือ...
ว่าไม่เคยซื้อน้ำดื่มจาก 7-Eleven จริงหรือ? 😄)

ผมถามต่อ...
"แล้วใครเคยซื้อน้ำจาก Lotus's หรือ Big C?"
ส่วนใหญ่มือยังยกอยู่

"แล้วใครเคยซื้อน้ำจาก Makro?"
หลายคนก็ไม่ยกมือต่อ
พอมีบ้างที่ยกมือ

"แล้วใครเคยสั่งน้ำผ่าน Grab?"
ก็ยังมีคนยกมืออีก
สลับไปมา

ผมถามคำถามสุดท้าย...

จึงสามารถขายได้จากหลายช่องทาง?"

ข้อสังเกตที่ผมเจอทุกครั้งคือ...
เวลาถามให้ ยกมือ
หรือให้ พยักหน้า
คนตอบรับเยอะมาก

แต่พอถามให้ตอบจริง ๆ...
เงียบมากกกกกกกกก
แทบจะไม่อยากสบตากับอาจารย์
(เข้าใจนะครับ...
ผมก็เคยเป็นนักศึกษาที่นั่งก้มมองโทรศัพท์
ตอนอาจารย์ถามคำถามยาก ๆ เหมือนกัน 😄)

ลองยอมรับความจริงกันสักหน่อย...
ถ้าเรารู้สึกหิวน้ำมาก
เราจะไปซื้อน้ำที่ร้าน 7-Eleven
ที่อยู่ใกล้ที่สุด
ในราคา 10 บาท

หรือ...

จะยอมเดินทางไปอีก 3 กิโลเมตร
เพื่อซื้อน้ำใน Tops
ที่กำลังมีโปรโมชั่นเหลือ 8 บาท?

ตอบตรง ๆ เถอะครับ...
ไม่มีใครเดินไปหรอก
จ่าย 10 บาทตรงนี้แหละ
เร็วดี
ไม่ต้องเหนื่อย

เดินเข้า 7-Eleven
หยิบน้ำ
จ่ายเงิน
เดินออก
ใช้เวลาไม่ถึงหนึ่งนาที

สิ่งที่เราต้องการซื้อจริง ๆ
ไม่ใช่ "น้ำ"
แต่คือ...

"ตกขวดละเท่าไหร่?"
"ซื้อยกลังคุ้มกว่าหรือเปล่า?"
"อีกนิดเดียวก็ได้โปรแล้ว"

แล้วก็หยิบยกลังใส่รถเข็น
แบบไม่ลังเล
เพราะสิ่งที่เราต้องการซื้อจริง ๆ
ไม่ใช่ "ความสะดวก"
แต่คือ...
